The Icon Protocol. Private positioning work with Claudia Barberis

Your work is at its peak.

The way you're seen is two chapters behind.

Five weeks, one to one, with me. You won't leave with a new persona. You'll leave with your positioning in writing: what you're the person for, in words your clients can repeat; how you're seen today against how you should be; and what to change first. Most people start acting on it within the week.

Trusted by

I take on two Icon Protocol clients a month, because every analysis is done by me, not by a team. Private consulting starts at $6,800.

TEDx speaker. Featured in Forbes, Class CNBC, Sky, AP, Business Insider.

The Application Call

Thirty minutes, with me.

It's not a strategy session, and it's not a pitch. It's the first reading.

I'll ask you where you are, what you've been presenting, and two questions: whether you have the capacity to execute a new strategy in the next ninety days, and what you're prepared to lose.

You'll leave knowing whether this is the work you need, and I'll know whether I can do it for you. If either answer is no, I'll say so.

If you're here from a Tuesday, or on someone's word, and you already know, pick a time. The rest of this page is for when you don't.

you probably recognize most of this:

You've been at the top of your field long enough that the results should speak for themselves. In premium markets, they don't. This is what I usually see when someone at your level gets in touch.

  • Your fees are still being negotiated by people who could pay them without blinking.

  • The people who love your work can't explain it. Their introductions sound like "you have to meet them, they're incredible," and nothing happens after.

  • Someone less skilled than you gets chosen more often, because they are easier to describe.

  • You've worked on your brand before. It gave you a more polished version of yourself. The polish is now the problem: it's careful, it's credible, and it isn't you.

  • Every time a client meets you in person, they get it. Everything that stands in for you when you're not in the room, your page, your profile, your bio, gets it wrong.

None of this is a visibility problem, and the visibility playbook will make it worse. Post more, add a persona, follow a template, manufacture urgency: it treats the symptom and flattens the person, and a premium client can smell a formula from the first line.

What's off is upstream. It's positioning.

The version you've been presenting is hiding something, and it's usually the part your clients would pay for.

Question is: Where do you even begin?

what icon means here

An icon isn't the most famous person in the room. It's the one who is fully themselves in public and unmistakable for it. You don't get there by adding a persona. You get there by taking one off.

That's the whole method, and it's the opposite of what the market sells.

Most positioning work adds: a script, a niche, a character to play.

Mine removes. I read you exactly as you are, I show you what your positioning has been hiding, and I hand it back to you in writing, built to be acted on.

What you'll become unmistakable for is already yours. You've been standing in front of it.

how i work

Everything I do rests on three pillars, and I didn't invent them at a desk.

Brand is the story: the one you tell, and the one that has been told about you.

Environment is the rooms that shaped you and the rooms you want to enter. You learn to read them and how they read you, so you stop being shaped by them and start shaping them.

Identity is the center. No strategy, message or image holds if it isn't aligned with it.

I learned all three for survival, before I had a word for any of them. Now I use them with intention, to build freedom and the growth that comes with it.

Introducing

THE ICON PROTOCOL

Five Weeks, one to one, in this order.

Week 1

Brand

Two hours, one to one.

Where you are, where you're going, and what you've been telling the market about yourself, on purpose and by accident. I read your current positioning against the people you're actually competing with.

Week 2

Environment

Two hours.

The rooms you work in and the rooms you want in: clients, peers, industry, and the way your name lands in each. Most people have never seen this mapped. It changes what they decide to say.

Week 3

Identity

ITwo hours.

Values, worldview, the way you speak when you're not being careful. This is where the persona comes off, and it's the session clients remember.

Week 4

The Analysis

present the first half of your Identity Architecture: what the three sessions showed, read against a full analysis of your public presence, everything that stands in for you when you're not in the room, from your site to what a search of your name returns. Your brand as it reads today, your strengths and where you have room to grow, your environment, your archetype, your market, your goals, and your new positioning.

Here's when people see themselves accurately for the first time.

It isn't a small moment, which is why it comes now and not at the end: you get a week to absorb it while we're still working together. None of this is delegated. It's the reason I take two clients a month.

Week 5

The Strategy

I present the second half: the tools, the channels and the action plan, in order. By this session you've had a week to live with what you saw. You arrive feeling like yourself, and you leave ready to act. Most people do, within the week.

what you take home

Your Identity Architecture: one written document, built for you and no one else, in two parts.

The Analysis. Who you are, read accurately.

  • Your brand as it reads today: the story you tell, the story told about you, and a full reading of your public presence (site, profiles, bio, press, what a search returns), with what to amplify and what to retire.

  • Your strengths, and your growth areas, named plainly.

  • Your environment: the rooms you're in, the rooms you want, and how each reads you.

  • Your archetype: which of the four things premium clients buy without admitting it (to belong, to have taste, to be seen, to have a path) your presence sells.

  • Your market: your competitors' positioning, and the space they've left you.

  • Your goals, and your new positioning and core message, in language you can sell from.

The Strategy. What to do with it, in order.

  • Communication and content direction, online and in the room.

  • The channels to use, and the ones to leave.

  • Visual direction: how what people see should match what they hear.

  • PR angles: what makes your expertise worth covering, and where.

  • Offer alignment: what you sell, how it's named and priced, and whether it matches your level.

  • The first ninety days, in order.

One client had it printed and bound. All of them go back to it when a decision gets hard.

what this will cost you

This work will cost you some of the comfort and admiration your polished version earned.

If you're not prepared to trade that, don't book the call.

It will also cost you time after delivery. The architecture is written to be acted on, and it only works if you do.

If the next ninety days have no room for that, wait until they do. It will still be here.

Private consulting starts at $6,800. The figure is higher when the work is bigger: more than one market, more than one company, or two roles that each need a positioning of their own.

who's reading you

I'm Claudia Barberis

Positioning and identity strategist, twenty years exclusively in luxury, from Milan.

I learned to read a room long before I learned to read a balance sheet, because I grew up somewhere getting it wrong wasn't safe. For years I built a life people admired on the outside so no one would look inside, and it worked, on the surface. It also taught me exactly what a mask costs, and how to build authority that doesn't need one.

It looks like a gift. It's twenty years of craft that started as survival.

I started in fashion, at Loro Piana and Valentino. Fifteen years ago I opened my own practice. Business school at Bocconi, then postgraduate work in psychology, sociology and image.

I lecture at university and I've spoken on international stages, including TEDx. Around fifteen hundred clients in twenty years, in Italy, the United States, the rest of Europe and Brazil, where I lived for two years. Their businesses run from six to nine figures. They are in finance, real estate, design, law, health, manufacturing and consulting, and they have one thing in common: the people who buy from them buy at the top of the market.

I'm not inside the American coaching ecosystem, and I don't run its playbooks. Your peers here can't see the market's habits, because they are the market's habits. That distance is a large part of what you're paying for.

what clients say afterwards

“The fear of her turning my professional and private figure upside down was strong. Instead, Claudia read inside me. She shed light on my strengths and turned them into the key points of my communication, without distorting the true essence of who I am."

Alessandra Perani, CEO and founder, AP Italian Luxury

“When I asked, she said: "Yes, I do choose my clients." I replied that I had chosen her too. I thought it would be: I'm relying on a professional, communication, done. Instead, she made me work hard. Having to represent myself turned out to be an even greater responsibility than representing my company.

luca puggioni, general manager azimut investment

“Working with Claudia helped me increase my revenue by 30% in one year. I reached out at a time when my business was growing, but with the wrong kind of clients. I completely transformed my communication and began attracting aligned clients, ones willing to pay more to work with me.."

elizabeth gelfi, COPYWRITer

“My clients got it. Outside, in the outside world, I was the hidden secret. I decided this would be the one time where I would do exactly what she says. It ended a week ago and I've already secured a podcast interview, a conversation with a famous actress, I get 10 times more impressions online and I have a brand nrew system to filter only the right leads for my first call."

irena skoda, luxury architect in nyc

“Before, I had three problems: I was anonymous, I was not taken seriously because I am young, and I was often underestimated. I doubled the conversion rate in my consultancy sales, which alone more than repaid the investment. And I now enjoy my visibility, something that used to be a burden."

manuela rosa, entrepreneur in real estate & consultant

“My husband asked: "Are you going to become someone else now?" No. She reassured me I would not need to change as a person; we would work on my communication and my strategy. Then it all clicked: I started communicating what I was thinking and my way of leading the company. Now people are looking for me, new employees and customers both."

simona cucini, owner and CEO, officine cucini

“There are a lot of fake gods and fake prophets who call themselves coaches and promise to make your life a fairy tale. And then there is Claudia, who does it for real. This is my review three days after the delivery of my strategy: I have changed the way I present myself to the market."

ELISA BRUZZI, OWNER, WELLNESS CENTER

Two of my American clients this year are quoted without their names, because their positions don't allow it.

That's part of the work.

"Marveling at your ability to see, reflect and extract gold."

Physician and founder, United States, four days after delivery. By then she had rewritten her website, sent her first press pitches and drafted a speech.

A founder who advises large organizations came in with one service and a name she wasn't sure of. She left with her own framework, a complete offer architecture, and the words to sell each piece of it. She came back for more work afterward.

Founder, leadership advisory, United States

The result I watch for isn't a testimonial. It's speed. Three days, four days, a week: that's what happens when people see themselves accurately. They stop hesitating.

One Rule on my side

If a direction in your architecture doesn't fit, we rework it until it does. Not because you're always right, and not because I am, but because a strategy that only works with a persona on isn't the strategy. It has to be YOU, or it doesn't leave my desk.

QUESTIONS I GET BEFORE THE CALL

How much time does it take? I'm very busy right now.

Five sessions in five weeks, around two hours each, no homework. It's built for people whose time is already spoken for.

Is now the right time?

Only you know, it's usually a matter of priorities and of realizing how much this situation is costing you. The honest test is the ninety days after delivery: if you can act on a strategy then, yes. If you can't, the architecture will wait in a drawer, and I'd rather you book when it won't.

I've worked on my personal brand before.

Then you already own the polished version, and you've noticed what it costs. This isn't a second coat. It starts from who you actually are, not from what the market rewards.

You’re in Milan. My market is here.

That's the point. Twenty years in luxury, from Milan and then living in the luxury capitals of the globe, means I calibrate "premium" against the reference the rest of the world uses, and I'm outside the American playbook, so I can see its habits. Sessions are on Zoom, in English, Italian or Portuguese, in your time zone.

What results can I expect?

I don't promise revenue results, and I don't put them on this page as mine. Some clients report them above in their words: those numbers are theirs, and they came from acting on the work. What every client has at the end: they see themselves accurately, the strategy and all the next steps are clear, exposure is less frightening, and they act. Most within the week.

What if it doesn't feel like me?

Then it isn't finished, we'll rework it till it's done. See the rule above.

When you've read enough

The call is at the top of this page: thirty minutes, with me. If you've read this far and recognized yourself, book it. If you recognized yourself and the next ninety days are already full, book it for when they aren't.

“iconic people create

iconic businesses”

- Claudia Barberis

Imagine what your brand could be saying a year from now

Picture this: you walk into a meeting, a call, or an interview—and before you even speak, the tone has shifted.

People listen differently. Opportunities feel aligned. The right clients already understand your value.

You’re no longer explaining what you do or convincing people to see it.

You’re being requested for who you are, because your presence does the work for you.

That’s what happens when perception finally matches performance.

When your message, image, and authority move as one.

Each conversation becomes lighter. Each opportunity feels intentional.

And instead of chasing recognition, you start commanding it—effortlessly.

That’s what The Icon Protocol builds: clarity, alignment, and the quiet confidence of knowing you’ve stepped fully into the level you were meant to lead from.

Your next step is simply a conversation.
